The Program

Modernize an established product while developing a completely new platform.

Nu Skin was simultaneously developing two products intended to establish a new generation of connected beauty and wellness devices.

LumiSpa iO was the successor to an established facial cleansing product. The objective was to modernize the hardware, reduce product cost, update its appearance, and introduce connected functionality while preserving the clinical and functional benefits of the existing device.

RenuSpa iO was a new product platform. It retained the company’s experience with electrically stimulated skin treatments but incorporated the technology into a substantially different mechanical package, treatment interface, and user experience.

Both products relied heavily on an external design firm and an overseas manufacturing partner. This made technical oversight, milestone evaluation, documentation, communication, and disciplined decision making essential to successful execution.

My Role

Direct outsourced mechanical development while maintaining internal technical ownership.

I oversaw the mechanical and manufacturing aspects of both development programs, working closely with the Chinese manufacturing partner and external design firm.

Although much of the detailed development work was outsourced, Nu Skin still needed informed internal technical ownership. My role was to define expectations, evaluate proposed solutions, review technical milestones, identify risks, guide design decisions, and keep the programs progressing toward the required quality, functionality, cost, and schedule objectives.

For LumiSpa iO, I helped direct development of updated hardware that was less expensive to manufacture and more modern in appearance while maintaining the performance associated with the earlier product.

For RenuSpa iO, I oversaw the progression from artistic renderings through mechanical development, supplier coordination, design selection, manufacturing preparation, and production ramp-up.

My work frequently required translating differing priorities among suppliers, sales, marketing, engineering, and executive leadership into specific product decisions.

Engineering Decisions

The central challenge was resisting decisions that optimized only one side of the problem. A low-cost component that damaged perceived quality or increased field returns was not truly economical. Conversely, a premium design that could not meet commercial cost targets was not viable.

Each major decision therefore required evaluating its effect on tooling, assembly, cosmetic quality, performance, reliability, supplier capability, warranty exposure, and customer experience.

The organization was simultaneously attempting to modernize the systems used to manage projects and engineering product definitions.

Project coordination was transitioning to Adobe Workfront, while engineering files and product definitions were moving from spreadsheet-based tracking toward an enterprise product-data-management system.

I trained the engineering team in both applications and helped establish working methods that connected project tasks, engineering deliverables, documentation, and product-development status.

I also helped increase the overseas team’s ability to execute and document development work more independently. This strengthened distributed development capability and reduced reliance on informal, person-dependent processes.

Program Value

Two new products supported by stronger international development capability.

The programs created a modernized connected successor to an established facial-care product and brought a new body-wellness device from artistic concept through manufacturing production readiness.

My work helped maintain technical direction despite the extensive use of external development resources. It also supported the difficult balance among product cost, premium appearance, functional performance, production quality, and field reliability.

In parallel, the implementation of improved project and product-data systems established a more scalable foundation for coordinating engineering work across internal and overseas teams.

Engineering Reflection

Outsourcing detailed engineering does not eliminate the need for technical leadership. It increases it. Successful outsourced development requires clear requirements, informed milestone reviews, disciplined product decisions, strong documentation, and an internal owner capable of balancing cost, quality, performance, schedule, and customer experience.

This case study combines publicly available product information with a general description of my development responsibilities. Proprietary designs, supplier information, unreleased test data, commercial terms, internal quality data, and confidential manufacturing details have been intentionally excluded.
